Reconciliation & Continuity Pipeline
Closes the loop on every action — execution verification, state normalization, memory promotion, and next work
Closes the Loop on Every Action.
The Reconciliation Pipeline ensures every action is verified, normalized, and feeds back into organizational memory. It is the mechanism that makes SpineWorkspace self-improving.
Design Principles
- Every action closes the loop — No action is orphaned
- Intended vs. actual — Every outcome is compared to intent
- Discrepancies are surfaced — Failures are never silently swallowed
- Memory is promoted — Learnings feed back to the Spine
- Next work is created — Every cycle generates the next cycle
Pipeline Steps
Execution Receipt → Re-ingestion → Normalization & Entity Resolution → State Update → Reconciliation → Discrepancy Handling → Memory Promotion → Next Work
| Step | Purpose | Output |
|---|---|---|
| Execution Receipt | Confirm Acknowledgement | Receipt record |
| Re-ingestion | New Data / Events | Raw events |
| Normalization & Entity Resolution | Resolve entities across stores | Normalized entities |
| State Update | Spine Update | Updated Spine state |
| Reconciliation | Intended vs. Actual | Reconciliation report |
| Discrepancy Handling | Retry / Compensate | Resolution actions |
| Memory Promotion | Knowledge / Learning | Memory entries |
| Next Work | Created / Updated | New work items |
Step 1: Execution Receipt
When an action executes, the Execution Fabric produces a receipt:
interface ExecutionReceipt {
id: string;
executionToken: string;
action: ActionDef;
status: 'success' | 'partial' | 'failure';
result: ActionResult;
timestamp: string;
duration: number;
systemResponse: unknown;
}
Receipt Rules
- Receipts are immutable once created
- Receipts are stored in the Audit Store
- Receipts link back to the execution token
- Receipts include full system response for debugging
Step 2: Re-ingestion
The receipt triggers re-ingestion of affected data:
| Trigger | Re-ingestion |
|---|---|
| Write succeeded | Pull updated state from target system |
| Write partial | Pull partial state, flag discrepancy |
| Write failed | Log failure, no re-ingestion |
| Read succeeded | Normalize and store new data |
Step 3: Normalization & Entity Resolution
Re-ingested data is normalized and entity-resolved:
| Operation | Description |
|---|---|
| Schema mapping | Map target system fields to Spine schema |
| Entity resolution | Match to existing Spine entities |
| Deduplication | Merge duplicate records |
| Enrichment | Add metadata and classification |
| Validation | Check data quality and completeness |
Step 4: State Update
The Spine is updated with normalized data:
| Update Type | Description |
|---|---|
| Entity state | Update entity fields and status |
| Event recording | Record what happened |
| Decision recording | Record what was decided |
| Provenance | Record source, time, and attribution |
State Update Rules
- Updates are atomic — all or nothing
- Updates are versioned — optimistic concurrency
- Updates are auditable — full change history
- Updates respect tenant isolation
Step 5: Reconciliation
The reconciliation step compares intended vs. actual:
interface ReconciliationReport {
executionToken: string;
intended: ActionDef;
actual: ActionResult;
match: 'exact' | 'partial' | 'mismatch';
discrepancies: Discrepancy[];
timestamp: string;
}
Match Types
| Type | Description | Action |
|---|---|---|
| Exact | Outcome matches intent perfectly | Close, promote memory |
| Partial | Some aspects matched, some didn't | Flag for review |
| Mismatch | Outcome differs from intent | Escalate, compensate |
Step 6: Discrepancy Handling
Discrepancies are handled based on severity:
| Severity | Handling |
|---|---|
| Low | Auto-retry with correction |
| Medium | Queue for human review |
| High | Escalate immediately, compensate |
| Critical | Halt pipeline, alert admin |
Compensation Actions
| Action | Description |
|---|---|
| Retry | Re-execute with same or corrected parameters |
| Rollback | Undo the action if possible |
| Compensate | Execute a compensating action |
| Notify | Alert relevant humans |
| Escalate | Route to higher-authority agent or human |
Step 7: Memory Promotion
Learnings from the cycle are promoted to organizational memory:
| Memory Type | Content |
|---|---|
| Success patterns | What worked, why it worked |
| Failure patterns | What failed, why it failed |
| Entity knowledge | New facts about entities |
| Process knowledge | Improved workflows and patterns |
| User preferences | How users like to work |
Promotion Rules
- Memory is governed — same policies as all Spine data
- Memory is scoped — role-based access to memories
- Memory is timestamped — recency matters
- Memory is pruned — stale memories are archived
Step 8: Next Work
Every cycle creates the next cycle:
| Output | Description |
|---|---|
| New work items | Follow-up tasks from the current cycle |
| Updated work items | Modified priorities or status |
| New alerts | Issues detected during reconciliation |
| New decisions | Decisions requiring human judgment |
Loop State (Stored in Spine)
Every work item progresses through these states:
Identified → Contextualizing → Defined → Allocated → Deciding → Governing → Executing → Observing → Re-ingesting → Reconciling → Resolved → Learning → Continuing → Next Work
| State | Description |
|---|---|
| Identified | Work item recognized |
| Contextualizing | Gathering context from Spine |
| Defined | Tasks decomposed and specified |
| Allocated | Assigned to human or agent |
| Deciding | Reasoning about options |
| Governing | Governance check pending |
| Executing | Action being performed |
| Observing | Monitoring execution outcome |
| Re-ingesting | Processing execution results |
| Reconciling | Verifying intent vs. outcome |
| Resolved | Work item completed |
| Learning | Feeding back to memory |
| Continuing | Next cycle beginning |
| Next Work | New work items created |
Outcomes
The Reconciliation Pipeline delivers:
- Faster execution — Every action is verified and improved
- Lower risk — Discrepancies are caught and handled
- Higher quality decisions — Learnings feed back to reasoning
- Audit ready — Full traceability from intent to outcome
- Organizational intelligence — Every cycle builds institutional knowledge
