It is the mechanism that makes SpineWorkspace self-improving.\n\n## Design Principles\n\n1. **Every action closes the loop** — No action is orphaned\n2. **Intended vs. actual** — Every outcome is compared to intent\n3. **Discrepancies are surfaced** — Failures are never silently swallowed\n4. **Memory is promoted** — Learnings feed back to the Spine\n5. **Next work is created** — Every cycle generates the next cycle\n\n---\n\n## Pipeline Steps\n\n```\nExecution Receipt → Re-ingestion → Normalization & Entity Resolution → State Update → Reconciliation → Discrepancy Handling → Memory Promotion → Next Work\n```\n\n| Step | Purpose | Output |\n|------|---------|--------|\n| **Execution Receipt** | Confirm Acknowledgement | Receipt record |\n| **Re-ingestion** | New Data / Events | Raw events |\n| **Normalization & Entity Resolution** | Resolve entities across stores | Normalized entities |\n| **State Update** | Spine Update | Updated Spine state |\n| **Reconciliation** | Intended vs. Actual | Reconciliation report |\n| **Discrepancy Handling** | Retry / Compensate | Resolution actions |\n| **Memory Promotion** | Knowledge / Learning | Memory entries |\n| **Next Work** | Created / Updated | New work items |\n\n---\n\n## Step 1: Execution Receipt\n\nWhen an action executes, the Execution Fabric produces a receipt:\n\n```typescript\ninterface ExecutionReceipt {\n  id: string;\n  executionToken: string;\n  action: ActionDef;\n  status: 'success' | 'partial' | 'failure';\n  result: ActionResult;\n  timestamp: string;\n  duration: number;\n  systemResponse: unknown;\n}\n```\n\n### Receipt Rules\n\n- Receipts are immutable once created\n- Receipts are stored in the Audit Store\n- Receipts link back to the execution token\n- Receipts include full system response for debugging\n\n---\n\n## Step 2: Re-ingestion\n\nThe receipt triggers re-ingestion of affected data:\n\n| Trigger | Re-ingestion |\n|---------|-------------|\n| **Write succeeded** | Pull updated state from target system |\n| **Write partial** | Pull partial state, flag discrepancy |\n| **Write failed** | Log failure, no re-ingestion |\n| **Read succeeded** | Normalize and store new data |\n\n---\n\n## Step 3: Normalization & Entity Resolution\n\nRe-ingested data is normalized and entity-resolved:\n\n| Operation | Description |\n|-----------|-------------|\n| **Schema mapping** | Map target system fields to Spine schema |\n| **Entity resolution** | Match to existing Spine entities |\n| **Deduplication** | Merge duplicate records |\n| **Enrichment** | Add metadata and classification |\n| **Validation** | Check data quality and completeness |\n\n---\n\n## Step 4: State Update\n\nThe Spine is updated with normalized data:\n\n| Update Type | Description |\n|-------------|-------------|\n| **Entity state** | Update entity fields and status |\n| **Event recording** | Record what happened |\n| **Decision recording** | Record what was decided |\n| **Provenance** | Record source, time, and attribution |\n\n### State Update Rules\n\n- Updates are atomic — all or nothing\n- Updates are versioned — optimistic concurrency\n- Updates are auditable — full change history\n- Updates respect tenant isolation\n\n---\n\n## Step 5: Reconciliation\n\nThe reconciliation step compares intended vs. actual:\n\n```typescript\ninterface ReconciliationReport {\n  executionToken: string;\n  intended: ActionDef;\n  actual: ActionResult;\n  match: 'exact' | 'partial' | 'mismatch';\n  discrepancies: Discrepancy[];\n  timestamp: string;\n}\n```\n\n### Match Types\n\n| Type | Description | Action |\n|------|-------------|--------|\n| **Exact** | Outcome matches intent perfectly | Close, promote memory |\n| **Partial** | Some aspects matched, some didn't | Flag for review |\n| **Mismatch** | Outcome differs from intent | Escalate, compensate |\n\n---\n\n## Step 6: Discrepancy Handling\n\nDiscrepancies are handled based on severity:\n\n| Severity | Handling |\n|----------|----------|\n| **Low** | Auto-retry with correction |\n| **Medium** | Queue for human review |\n| **High** | Escalate immediately, compensate |\n| **Critical** | Halt pipeline, alert admin |\n\n### Compensation Actions\n\n| Action | Description |\n|--------|-------------|\n| **Retry** | Re-execute with same or corrected parameters |\n| **Rollback** | Undo the action if possible |\n| **Compensate** | Execute a compensating action |\n| **Notify** | Alert relevant humans |\n| **Escalate** | Route to higher-authority agent or human |\n\n---\n\n## Step 7: Memory Promotion\n\nLearnings from the cycle are promoted to organizational memory:\n\n| Memory Type | Content |\n|-------------|---------|\n| **Success patterns** | What worked, why it worked |\n| **Failure patterns** | What failed, why it failed |\n| **Entity knowledge** | New facts about entities |\n| **Process knowledge** | Improved workflows and patterns |\n| **User preferences** | How users like to work |\n\n### Promotion Rules\n\n- Memory is governed — same policies as all Spine data\n- Memory is scoped — role-based access to memories\n- Memory is timestamped — recency matters\n- Memory is pruned — stale memories are archived\n\n---\n\n## Step 8: Next Work\n\nEvery cycle creates the next cycle:\n\n| Output | Description |\n|--------|-------------|\n| **New work items** | Follow-up tasks from the current cycle |\n| **Updated work items** | Modified priorities or status |\n| **New alerts** | Issues detected during reconciliation |\n| **New decisions** | Decisions requiring human judgment |\n\n---\n\n## Loop State (Stored in Spine)\n\nEvery work item progresses through these states:\n\n```\nIdentified → Contextualizing → Defined → Allocated → Deciding → Governing → Executing → Observing → Re-ingesting → Reconciling → Resolved → Learning → Continuing → Next Work\n```\n\n| State | Description |\n|-------|-------------|\n| **Identified** | Work item recognized |\n| **Contextualizing** | Gathering context from Spine |\n| **Defined** | Tasks decomposed and specified |\n| **Allocated** | Assigned to human or agent |\n| **Deciding** | Reasoning about options |\n| **Governing** | Governance check pending |\n| **Executing** | Action being performed |\n| **Observing** | Monitoring execution outcome |\n| **Re-ingesting** | Processing execution results |\n| **Reconciling** | Verifying intent vs. outcome |\n| **Resolved** | Work item completed |\n| **Learning** | Feeding back to memory |\n| **Continuing** | Next cycle beginning |\n| **Next Work** | New work items created |\n\n---\n\n## Outcomes\n\nThe Reconciliation Pipeline delivers:\n\n- **Faster execution** — Every action is verified and improved\n- **Lower risk** — Discrepancies are caught and handled\n- **Higher quality decisions** — Learnings feed back to reasoning\n- **Audit ready** — Full traceability from intent to outcome\n- **Organizational intelligence** — Every cycle builds institutional knowledge\n"}
