Cheap handoff is the architecture. Agents hand off Work state and evidence. They do not re-explain the organization in chat.
Instead of:
Agent A → explain everything → Agent B → explain everything → Agent C
Agents do:
Shared Business Context + Shared Work + Evidence + governed handoffs
How It Works
A Work object carries objective, participants, state, history, and evidence. Twin, Agent A, and Agent B are participants of the same Work.
Each participant hydrates from the same Work + the same Business Context projection (scoped to authority). Twin's draft, Agent A's evidence, and Agent B's plan are all on the Work.
When Agent A finishes a subtask, it leaves **evidence** (receipts, verification) on Shared Work. Agent B does not need Agent A's transcript — it needs the updated Spine truth and Work state.
After execution, verification and reconciliation update the Spine. Projections invalidate and both workbenches rehydrate. Every collaborator continues from new truth.
What Makes It Governed
- Identity & authority — every agent acts under an identity with bounded authority for that Work.
- Capability resolution — agents select from the governed Capability Fabric, not free tool access.
- Approval — plans that mutate the outside world require governance verdicts before Hermes executes.
- Audit — every handoff leaves trace, evidence, and reconciliation lineage.
