Total: ~4500 lines of production code + 2000+ lines of documentation
What Was Built
Task 1: Auth + Onboarding Flow (9 files, 814 lines)
User Journey:
OAuth Callback
↓

Integration Points
✅ Already Built (Don't Modify)
services/mcp-connector/src/spine-mcp-server.ts— MCP tool definitionspackages/types/src/spine-schema-provider.ts— schema formulaapps/web/lib/auth/connector-approval.ts— OAuth flowservices/gateway/src/auth.ts— OAuth handling- L1 projections + domain workspaces (already exist)
❌ Still Needs Wiring (Next Steps)
-
D1 Schema (BLOCKING - do first)
CREATE TABLE users ( id TEXT PRIMARY KEY, email TEXT, name TEXT, tenant_id TEXT, role TEXT, onboarding_completed_at TEXT, created_at TEXT, updated_at TEXT ) CREATE TABLE tenant_spine_config ( tenant_id TEXT PRIMARY KEY, allowed_entity_types TEXT, -- JSON array connected_connectors TEXT, -- JSON array subscription_tier TEXT, updated_at TEXT ) -
Wire Onboarding to Auth (in
services/gateway/src/auth.ts)// After OAuth callback succeeds const user = await getOrCreateUser(db, email, name, tenantId) if (!user.onboarding_completed_at) { return redirect('/onboarding') } else { const token = issueMcpToken(secret, tenantId, user.id) return json({ mcpToken: token, redirectTo: workspace }) } -
Wire MCP Auth into Tool Handlers (in
services/mcp-connector/src/spine-mcp-server.ts)async function dispatchSpineTool(name, args, env) { // NEW: validate auth const authResult = await authMiddleware(request, env.MCP_SERVICE_SECRET) if (!authResult.success) return error(authResult.error) // NEW: resolve actor const actorResult = await resolveActor(env.CACHE_DB, ...) if (!actorResult.success) return error(actorResult.error) const actor = actorResult.actor // Existing: tenant isolation check if (tenantId !== actor.tenant_id) throw Error("Forbidden") // NEW: permission gate const permCheck = await validateActorCanAccessTool(actor, name, env.CACHE_DB, ...) if (!permCheck.allowed) return error(permCheck.reason) // Existing: tool dispatch switch (name) { ... } } -
Issue MCP Token in Onboarding Complete (in
apps/web/app/api/v1/onboarding/complete/route.ts)// After persisting to D1 const mcpToken = issueMcpToken( env.MCP_SERVICE_SECRET, tenantId, userId ) // Return to frontend return json({ success: true, mcpToken, redirectTo: ... }) -
Create Schema Endpoint (new file:
services/mcp-connector/src/handlers/schema.ts)export async function getSchema(req: Request, env: Env) { // ChatGPT queries this to discover tools // Return tool definitions filtered by actor tier } -
Create Sync UI (new:
apps/web/components/settings/connectors-panel.tsx)- Show connected connectors (Freshsales, Razorpay)
- Display last sync time
- "Sync Now" button → POST /api/v1/connectors/{name}/sync
-
Register Connectors in Registry (somewhere on app startup)
const registry = ConnectorRegistry.getInstance() registry.configure('crm', 'freshsales', { apiKey, accountUrl, tenantId }) registry.configure('accounting', 'razorpay', { keyId, keySecret, tenantId })

Testing Checklist
Onboarding Flow
- User OAuth redirects to /onboarding
- 10 roles render correctly
- Role selection shows suggested connectors
- Connector multi-select works
- Complete button submits to API
- User created in D1
- Redirect URL matches role domain
MCP Auth
- Token generated with correct HMAC
- Token valid for 15 minutes only
- Invalid signature rejected
- Expired token rejected
- Tenant ID mismatch returns 403
- Actor resolved from D1
- Permissions derived correctly
- Free tier blocks memory tools
- Admin role bypasses all checks
Connectors
- Freshsales API authenticated
- syncContacts() fetches all pages
- syncAccounts() populates merge fields
- syncDeals() calculates age_days
- Razorpay API authenticated
- syncInvoices() calculates days_overdue
- syncSubscriptions() estimates MRR
- Parallel sync faster than sequential
- Idempotency prevents duplicates
Performance Targets
Onboarding
- Page load: < 500ms
- Complete API: < 1s (D1 writes + token generation)
- Redirect: < 200ms
MCP
- Token validation: < 10ms
- Actor resolution: < 50ms
- Permission check: < 5ms
- Total auth overhead: < 100ms per tool call
Connectors
- Freshsales full sync: 1-2s
- Razorpay full sync: 2-3s
- Parallel both: 3-5s
Security Considerations
✅ Implemented:
- Token HMAC-SHA256 signatures
- 15-minute token expiry
- Tenant isolation (hard wall)
- Role-based permissions
- Tier-based feature gates
- Encrypted vault storage
- Audit logging ready
⏳ Still Needed:
- Rate limiting (per token/tenant)
- DDoS protection (CloudFlare rules)
- Database encryption at rest
- Backup + disaster recovery
- Compliance (GDPR, SOC2)

How to Use This Implementation
For Next Developer
-
Read Documentation First:
- Start with
PIPELINE_AUTH_TO_MEMORY.md(66 min read, complete overview) - Then read task-specific docs (onboarding, IW Bridge, hydration)
- Start with
-
Check Memory File:
v0_memories/user/integratewise-pipeline-implementation.md— quick reference
-
Set Up D1 Schema:
- Create tables (users, tenant_spine_config)
- Test with seed data
-
Wire Everything Together:
- Follow "Integration Points" section above
- Start with auth wiring (task 1 blocker)
- Then MCP auth integration (task 2)
- Then test full onboarding → workspace flow
-
Test with Customer-Zero:
- Configure Freshsales + Razorpay credentials
- Run connectors to populate Spine
- Query via MCP to verify data
-
Build Tasks 4-6:
- Start with workspace loader (needs hydrated Spine)
- Then AI features
- Then memory governance
For Business Stakeholders
- Onboarding: ~1 week to fully wire + test
- MCP Bridge: ~2 days for ChatGPT integration
- Spine Hydration: ~1 week for Customer-Zero verification
- Workspace Load: ~2 weeks for dashboard hydration
- AI Features: ~3 weeks for gradual rollout
- Total: ~6 weeks to full activation (Tasks 1-6)
Success Metrics (After All Tasks)
- 100% new users complete onboarding (< 2 min)

-
200 entities in Spine (Customer-Zero)
- Sync success rate > 99%
- Zero cross-tenant data leaks
