The Problem
The product drifted from human-centric (January 2025) to AI-centric (current state).
What changed:
- January: "Stop Being Human APIs" (human workbench solving fragmentation)
- Current: "Multi-model AI orchestration" (infrastructure solving infrastructure)
Why it matters:
- Human problem = "I work across 10 disconnected tools. Context switching costs me 3 hours/day."
- AI infrastructure = solves technical challenges, not human ones
- Customers don't buy infrastructure. They buy relief.
The Solution (Three Layers)
Layer 1: Restore Human Workbench (PRIMARY)
- Dashboard (overview, quick actions)
- Contacts, Companies, Opportunities
- Tasks, Calendar, Notes, Meetings
- Communications, Documents, Knowledge
- Goals, Values, Reports, Settings
Why: This is what people spend 8 hours/day in. This is the real product.
Layer 2: AI Gets Its Own Home (SEPARATE)
- Observations (what Twin sees)
- Memory (what Twin learns)
- Routines (what Twin does daily)
- Collaboration (how human and AI work together)
Why: Twin isn't idle. It has daily responsibilities. But it doesn't interrupt human work.
Layer 3: Continuity Engine (ALWAYS INTEGRATEWISE)
- Identity (Auth, Org, Teams, Roles)
- Spine Schema (Canonical truth)
- Shared Memory (with boundaries)
- Governance (policies, access)
Why: This is the actual moat. This is invisible infrastructure that makes everything work.
Execution (This Month)
WEEK 1: Deploy
TODAY (Immediate):
• Clean experimental FE files (10 min)
• Deploy existing workbench (15 min)
• Verify TypeScript clean (5 min)
• Confirm Customer Zero can access (5 min)
Goal: Restored Human Workbench online.
WEEK 2: Activate Customer Zero
Customer Zero (Nirmal Prince) uses workbench naturally:
• Mon-Tue: Gmail + Calendar connected
• Wed: Slack connected
• Thu: GitHub connected
• Fri: First feedback session
Goal: Spine has first 50+ entities, 200+ relationships.
WEEK 3: Evolve Spine Schema
Based on actual usage patterns:
• Spine Schema v1.0 documented
• Duplicate-handling rules defined
• Memory scopes enforced
• Governance validated
Goal: Canonical schema ready for scale.
WEEK 4: AI Builds Its Home
Separate from human workbench:
• AI Workbench environment ready
• Daily routines scheduler working
• Memory consolidation operational
• Human-AI collaboration overlay functional
Goal: Humans and AI working together over shared continuity.
What Doesn't Change
✅ Backend Contract (already solid)
- Auth, Gateway, Intelligence, Knowledge, Connector
- All verified and operational
- No changes needed
✅ Real Customer Zero Infrastructure
- Tenant, verification component, Spine client
- Already wired and working
- Keep as-is
✅ Frontend Foundation
- Shell, L1 surfaces, L2 overlay, routing
- All intact and functional
- Just shift focus
What Changes (Only Where Needed)
| Component | Current | Recovered |
|---|---|---|
| Primary | AI-first | Human-first |
| Surfaces | Overlay | Configurable features |
| AI Role | Autonomous agent | Invisible infrastructure |
| Memory | Session-only | Persistent + shared |
| Focus | Infrastructure | Continuity + UX |
Success Metrics
Deploy Phase ✅
- TypeScript clean (0 errors)
- Workbench deployable
- Customer Zero can log in
Usage Phase (1 week)
- Customer Zero uses 30+ min/day
- 4+ tools connected
- Context flows naturally
- No duplicates visible
Spine Phase (2 weeks)
- Schema v1.0 documented
- 150+ entities tracked
- 500+ relationships indexed
- Memory boundaries enforced
AI Phase (3 weeks)
- AI Workbench operational
- Daily routines executing
- Memory consolidation working
- Human-AI collaboration successful
The Real Moat
Not MCP. Not ADK. Not multi-model routing.
The moat is:
Shared continuity between humans and AI, with respect for boundaries, powered by invisible Spine infrastructure.
- One person works across GitHub, Slack, Gmail, Figma, Notion, HubSpot
- Context automatically follows them
- AI Twin always understands the full picture
- No duplication, no context loss, no friction
- Continuity is invisible but omnipresent
That's worth paying for. That's a defensible moat.
Why This Works
-
Grounded in reality
- Existing backend is solid
- Real Customer Zero infrastructure
- Frontend foundation works
-
Addresses actual customer pain
- "Stop Being Human APIs" = real problem
- "One place to work" = real solution
- Continuity = real moat
-
AI naturally fits underneath
- AI helps humans work better
- AI has own environment (not idle)
- AI powered by continuity engine
-
Operationally feasible
- No rewrite needed
- Shift focus, not rebuild
- Use real Customer Zero patterns
- Scale from there
Call to Action
This Week:
1. Clean files (10 min)
2. Deploy workbench (15 min)
3. Verify clean (5 min)
4. Confirm access (5 min)
Next:
- Customer Zero starts using it
- Spine evolves from real patterns
- AI builds separate home
- System achieves coherence
Timeline
TODAY Cleanup + Deploy
WEEK 1 Customer Zero Usage
WEEK 2 Spine Schema Evolution
WEEK 3 AI Workbench
WEEK 4 Full Integration
END RESULT:
Product focused.
Humans at center.
AI invisible.
Continuity omnipresent.
Customers buying relief, not infrastructure.
