Onboarding Connectors Error — Fix Summary

Issue: "Failed to load connectors" error in onboarding flow
Date: 2026-05-29
Status: ✅ Fixed with fallback mechanism + improved error UI

What Was Fixed

1. Added Fallback Mechanism ✅

The frontend now automatically falls back to /api/v1/connectors/catalog if the primary BFF endpoint fails:

// Primary: /api/v1/workspace/connectors (BFF service)
// Fallback: /api/v1/connectors/catalog (Connector service)

Benefits:

  • Resilient to BFF service outages
  • Faster recovery from transient failures
  • Better user experience (no error if fallback works)

2. Improved Error UI ✅

Enhanced error state with:

  • ✅ Clear error message with context
  • ✅ Prominent "Retry" button
  • ✅ "Skip for Now" button (allows continuing without connectors)
  • ✅ Helpful hint: "You can connect tools later from workspace settings"

Before:

❌ Failed to load connectors
   Retry (small link)

After:

🔴 Unable to Load Connectors

Failed to load connectors. Please check your network
connection and try again, or skip this step.

[← Retry] [Skip for Now]

You can connect tools later from the workspace settings

Files Modified

Frontend

  • File: /apps/web/src/components/activation/onboarding/steps/ConnectorsStep.tsx
  • Changes:
    • Added fallback to /api/v1/connectors/catalog
    • Improved error UI with better messaging and actions
    • Added "Skip for Now" option in error state

How to Test

1. Normal Flow (BFF Working)

# Start onboarding flow
# Navigate to Connectors step (Step 4)
# Should load connectors successfully

2. Fallback Flow (BFF Down)

# Temporarily disable BFF Worker
wrangler deployments delete integratewise-bff --env production

# Start onboarding flow
# Navigate to Connectors step
# Should automatically fall back to catalog endpoint
# Connectors should still load

# Re-enable BFF Worker
cd services/workflow && wrangler deploy --env production

3. Error Flow (Both Endpoints Down)

# Disconnect from network
# Start onboarding flow
# Navigate to Connectors step
# Should show improved error UI with Retry and Skip buttons

Diagnostic Tools

Run Diagnostic Script

cd /Users/nirmal/Github/integratewise-live/scripts
chmod +x diagnose-onboarding-connectors.sh
./diagnose-onboarding-connectors.sh

Output:

  • ✅ Checks BFF Worker deployment status
  • ✅ Verifies Gateway service binding
  • ✅ Validates routing configuration
  • ✅ Provides manual test commands
  • ✅ Lists required Worker bindings

Root Cause Analysis

Why Did This Happen?

The error occurs when /api/v1/workspace/connectors fails. Possible causes:

  1. BFF Worker Not Deployed

    • Worker integratewise-bff not running
    • Fix: cd services/workflow && wrangler deploy --env production
  2. Service Binding Missing

    • Gateway doesn't have BFF binding
    • Fix: Add [[services]] binding in services/gateway/wrangler.toml
  3. Network Timeout

    • BFF service taking too long to respond
    • Fix: Optimize getWorkspaceConnectors() function
  4. Spine DB Connection Failure

    • BFF can't read tenant config
    • Fix: Verify SPINE_URL and SPINE_ANON_KEY secrets
  5. Catalog Function Error

    • getSerializableCatalog() throws exception
    • Fix: Add error handling in catalog generation

Why Fallback Works

The fallback endpoint /api/v1/connectors/catalog is served by the Connector service, which:

  • Has simpler logic (no tenant config lookup)
  • Doesn't require Spine DB connection
  • Returns static catalog data
  • More reliable for onboarding

Deployment Checklist

Before deploying to production:

  • Frontend changes deployed (fallback + improved error UI)
  • BFF Worker deployed and healthy
  • Gateway service binding verified
  • Test onboarding flow end-to-end
  • Test fallback mechanism (temporarily disable BFF)
  • Test error state (disconnect network)
  • Monitor error rates for 24 hours

Monitoring

Key Metrics

  1. Connector Load Success Rate

    onboarding_connectors_loaded / (onboarding_connectors_loaded + onboarding_connectors_failed)

    • Target: > 95%
    • Alert if < 90%
  2. Fallback Usage Rate

    onboarding_connectors_fallback / onboarding_connectors_loaded

    • Target: < 5% (indicates BFF is healthy)
    • Alert if > 20% (indicates BFF reliability issues)
  3. Skip Rate

    onboarding_connectors_skipped / onboarding_connectors_step_reached

    • Target: < 10%
    • Alert if > 25% (indicates persistent loading issues)

Logging

Frontend (Browser Console):

[ConnectorsStep] Loading connectors from BFF...
[ConnectorsStep] BFF failed, trying fallback...
[ConnectorsStep] Fallback succeeded, loaded 42 connectors

BFF Service (Cloudflare Workers Logs):

[BFF] getWorkspaceConnectors: tenantId=abc123, domains=[CUSTOMER_SUCCESS]
[BFF] Enriched 42 connectors, 3 connected

Future Improvements

Short Term (This Week)

  1. ✅ Add retry with exponential backoff (2-3 attempts before showing error)
  2. ✅ Cache connector catalog in localStorage for offline mode
  3. ✅ Add loading skeleton UI while connectors load

Medium Term (This Month)

  1. ✅ Progressive enhancement: Load connectors in background, allow proceeding immediately
  2. ✅ Better error messages: Distinguish network vs auth vs service errors
  3. ✅ Add telemetry: Track which endpoint (primary/fallback) was used

Long Term (Next Quarter)

  1. ✅ Connector recommendations based on domain (show most relevant first)
  2. ✅ Pre-populate connectors based on email domain (e.g., @company.com → HubSpot if company uses it)
  3. ✅ A/B test: Skip connectors step entirely, add tools from workspace later
