What Each Stage Does
| Stage | Decides |
|---|---|
| Expected outcome | What the plan and governance said should happen |
| Observed outcome | What the provider returned and what re-ingestion actually found |
| Evidence | Durable receipts linking Work, capability, governance verdict, execution, and outcome |
| Verification | Whether observed matches expected (including side-effects and state) |
| Reconciliation | How to resolve mismatch, staleness, or partial success — retry, compensate, escalate, or accept with note |
| Promotion | What, if anything, becomes new Spine truth via governed write |
| Projection invalidation | Which participant views must refresh before further Work proceeds |
| Memory update | Organizational Memory (THE memory) now carries new durable truth |
Failure Is Part of the Model
- Mismatch does not silently become truth. It is reconciled and recorded.
- Partial success (e.g., opportunity updated but task not created) is a first-class outcome with compensating logic.
- Stale reads after a write are expected from SaaS eventual consistency — re-ingestion waits or retries before verification passes.
