Hermes Parallel Continuity Orchestration Model

IntegrateWise Runtime Execution Pattern

Grounded Edition — May 2026

CORE PRINCIPLE

operation itself becomes continuity-aware

The system operates through shared continuity, governed orchestration, persistent task state, scoped hydration, checkpointing, and orchestration supervision. Hardening evolves incrementally through operational execution.

THE RUNTIME MODEL

Hermes = continuity-aware orchestrator
Workers = bounded execution units
Operational Fabric = shared runtime continuity layer
Spine = canonical organizational truth
Beacon System = orchestration supervision + continuity observability

OPERATIONAL FLOW

1. HYDRATION

Hydrate from: task graph, continuity ledger, operational memory fabric, unresolved lineage, governance state.
Never from compressed conversational memory.
Hydration is scoped, task-aware, lineage-aware, continuity-aware.

2. TASK CREATION

Every meaningful operation becomes a persisted task.

Primitives: task_id, owner, scope, lineage_ref, status, timestamps.
No operational work may exist only inside conversation.

3. PARALLEL DELEGATION

Each worker receives: task_id, scoped memory slice, entity references, lineage references, execution boundaries, return endpoint.
Workers never operate rootlessly.

4. SHARED OPERATIONAL CONTINUITY

Workers coordinate through shared operational continuity fabric.
Not through giant prompts, shared chats, or conversational memory.

Technologies: Spine DB, Cloudflare D1/KV, event streams.
Properties: distributed, replayable, interruption-safe, eventually consistent.

5. BEACON SUPERVISION SYSTEM

Every worker emits beacon signals:

  • heartbeat — worker alive
  • task state — current execution phase
  • checkpoint — latest persisted progress
  • blocker state — stalled/degraded/waiting
  • lineage update — continuity trace
  • provider state — runtime visibility
  • confidence state — verification certainty

Minimal beacon schema:
{
"task_id": "T001",
"worker_id": "kimi-worker-3",
"status": "RUNNING",
"checkpoint": "migration_phase_2",
"heartbeat_at": "<timestamp>",
"blockers": [],
"provider": "claude-sonnet",
"lineage_ref": "ledger_8832"
}

6. HERMES ORCHESTRATION SUPERVISION

Hermes monitors: heartbeat freshness, checkpoint lag, lineage divergence, duplicate execution, unresolved blockers, provider degradation, governance waits, runtime pressure.

7. EXECUTION CHECKPOINTING

Workers continuously: checkpoint state, persist deltas, emit continuity events, serialize unresolved work.
Prevents: silent task death, context-loss collapse, orphaned execution, continuity fragmentation.

8. GOVERNANCE FLOW

Workers → Operational Fabric → Governance/Triage → Approval → Canonical Spine
Workers do NOT directly mutate canonical Spine memory.

9. CONTINUITY EVENTS (append-only)

TASK_CREATED, TASK_STARTED, TASK_CHECKPOINTED, TASK_BLOCKED, TASK_FAILED, TASK_RECOVERED, TASK_COMPLETED, BEACON_MISSED, PROVIDER_SWITCHED, COMPACTION_STARTED, COMPACTION_COMPLETED, HYDRATION_STARTED, HYDRATION_COMPLETED

10. COMPACTION DISCIPLINE

Compaction = operational checkpointing, not token reduction.
Before: serialize active tasks, persist unresolved work, write continuity ledger, checkpoint orchestration state, verify sync.
After: reconstruct from task graph. Never from compressed conversational summaries.

11. PARALLEL EXECUTION PHILOSOPHY

many bounded workers + shared governed continuity = scalable operational cognition

Doctrine is ahead of implementation. That is acceptable.
The system hardens through continuity-aware operation itself.

FINAL OPERATIONAL PRINCIPLE

The goal is not perfect autonomy.

The goal is continuity-aware parallel orchestration
that survives interruption, provider failure, context collapse, and runtime fragmentation.
