III. Frontend Audit

Primary Product: web (882 components, 85+ routes)

What exists:

  • Five-zone shell (Department Header, Pulse Bar, Main Work Surface, OODA Action Bar, Twin Panel)
  • 12 department-specific workbenches
  • Full four buttons (Store in Spine, Ask your Twin, Assign your Twin, Approve Twin's Action)
  • Domain views for all departments
  • Projection system (entity-level views)
  • Role-based workbench routing
  • Twin panel with reasoning

What's missing:

  • Coworker UI (companion between Human and Twin)
  • Work allocation interface (who does what)
  • Communication Bridge UI (protocol management)
  • Memory/Knowledge browsing UI
  • Reconciliation view

Admin: platform (35 components, 24 routes)

What exists:

  • Tenant management, agent fleet, governance, approvals
  • Network/MCP hub, connector catalog, marketplace
  • Twin panel (partial — "Ask your Twin" only)

What's missing:

  • Full workbench view
  • Three of four buttons
  • Domain projection views

IV. Architecture Gap Ledger

Cross-referencing the 17-section architecture docs with actual implementation:

#Architecture SectionImplementation StatusGap
01Business ContextPartialNo explicit "business context" data model or service. Entity definitions exist in workbenches and spine-entities packages but not as a cohesive context layer.
02Spine FabricPartialspine service has Neon workbench (90 lines). pipeline has canonical spine writer. spine-entities has 7 entity types. But the 5 stores (canonical, operational, working, knowledge, continuity) are not clearly separated.
03Organizational MemoryPartialcontinuity has session events. knowledge has semantic search. pipeline has memory-promoter. But promotion pipeline is partially wired (MorningBrief TODO).
04Work GraphPartialworkbenches has 18 domain workbenches. workbench-config has 12 role configs. But work allocation logic is not centralized.
05ProjectionsPartialprojection-engine package is complete (17 files, 3 tests). projection service is a stub (16 lines).
06Human Workbench✅ Mostly completeFive-zone shell, 12 department workbenches, full routing in web app.
07Twin WorkbenchPartialFour buttons exist. twin-orchestrator has reasoning. iw-agent-runtime has TwinAgent. But Twin orchestration not fully wired to workbench.
08CoworkerMinimalCoworkerAgent exists in iw-agent-runtime. No Coworker UI. No integration layer.
09Work Allocation❌ MissingNo dedicated work allocation service or logic. Architecture describes it; code doesn't have it.
10GovernancePartialgovern service has governance decision engine. web has governance queue. But composition gate vs execution gate not clearly separated.
11Communication Bridge❌ Mostly missingmcp-connector, mcp-pool, spine-network have MCP tools. But ACP and ADK not implemented. Protocol separation is conceptual only.
12AgentsPartialagent-registry has definitions. iw-agent-runtime has agents. But agent taxonomy not fully aligned with architecture (domain/specialist/system).
13ExecutionPartialhermes has governed execution. core-engine is a stub (63 lines). Execution token not implemented.
14Source Systems✅ Completeconnectors package has 117 files, 65+ connectors. Well implemented.
15ReconciliationPartialpipeline has reconciliation. capability has reconciliation. But reconciliation logic is partially wired.
16Loop StatePartialspine-schema has lifecycle states. pipeline has 8-stage processing. But 14-state lifecycle not fully implemented.
17Domain ProjectionsPartialweb has domain views. workbenches has domain workbenches. But domain projections not fully aligned with architecture.

V. P0 Issues — Must Fix Before Any Code Work

P0-1: Deployment Blocker — Cloudflare Secrets Store

Status: 17 tokens tested, none pass Secrets Store: Edit permission.
Impact: Cannot deploy any worker changes to production.
Action: Generate a new Cloudflare API token with Secrets Store: Edit scope.

P0-2: 4 Service Stubs That Return Fake Data

ServiceWhat It DoesImpact
ai-provider-mcpReturns simulated AI responsesAny AI feature touching this service returns garbage
contextReturns input fields as-isContext assembly doesn't work
core-engineReturns applied: true with no executionTask execution is a no-op
projectionSingle function, no HTTP routesProjection system is non-functional

Action: Either implement these services or remove the stubs and route to working alternatives.

P0-3: Test Coverage Gaps

  • 13 services without tests (33%)
  • 38 packages without tests (68%)
  • Critical untested services: tenants (1,678 lines), loader (1,515 lines), twin-orchestrator (468 lines)

Action: Prioritize tests for tenants, loader, twin-orchestrator, and the 4 stubs.

P0-4: Unstaged Model Change

services/iw-agent-runtime/wrangler.toml has grok-4.1-fast → llama-3.3-70b-instruct-fp8-fast not committed.

Action: Commit or revert.

P0-5: Mintlify Deployment Not Serving New Docs

New architecture docs are on disk but not in Mintlify nav (create_node tool has parentId bug).

Action: Add nav items through Mintlify dashboard manually.

VI. Recommended Execution Order

  1. Resolve P0-1 (Cloudflare token) — unblocks all deployments
  2. Resolve P0-4 (unstaged change) — clean working tree
  3. Decide on P0-2 (stubs) — implement or remove?
  4. Write tests for critical untested services (P0-3)
  5. Wire remaining architecture gaps (Work Allocation, Communication Bridge, Coworker)
  6. Deploy and verify (once P0-1 is resolved)

VII. What's Actually Working

Despite the gaps, a significant portion of the system is functional:

  • Gateway (2,937 lines, 18 test files) — robust entry point
  • Pipeline (2,085 lines, 8 test files) — canonical spine writer
  • Intelligence (1,846 lines, 17 test files) — think+act+govern
  • Knowledge (2,215 lines) — semantic search
  • Connectors (117 files, 65+ connectors) — extensive integration
  • Web app (882 components, 85+ routes) — full workbench + four buttons
  • Billing (1,135 lines) — Stripe + RazorPay
  • Govern (533 lines) — governance engine
  • Hermes (495 lines) — governed execution

The core pipeline (Gateway → Pipeline → Spine → Intelligence → Hermes) is wired and functional. The gaps are in the "last mile" — the services that bridge architecture concepts to runtime behavior.
