For current architecture, see [CANONICAL_PLATFORM_ARCHITECTURE.md](../architecture/CANONICAL_PLATFORM_ARCHITECTURE.md).\n\n**June 26, 2026**\n\n---\n\n## The Problem\n\nThe product drifted from **human-centric** (January 2025) to **AI-centric** (current state).\n\n**What changed:**\n- January: \"Stop Being Human APIs\" (human workbench solving fragmentation)\n- Current: \"Multi-model AI orchestration\" (infrastructure solving infrastructure)\n\n**Why it matters:**\n- Human problem = \"I work across 10 disconnected tools. Context switching costs me 3 hours/day.\"\n- AI infrastructure = solves technical challenges, not human ones\n- Customers don't buy infrastructure. They buy relief.\n\n---\n\n## The Solution (Three Layers)\n\n### Layer 1: Restore Human Workbench (PRIMARY)\n- Dashboard (overview, quick actions)\n- Contacts, Companies, Opportunities\n- Tasks, Calendar, Notes, Meetings\n- Communications, Documents, Knowledge\n- Goals, Values, Reports, Settings\n\n**Why:** This is what people spend 8 hours/day in. This is the real product.\n\n### Layer 2: AI Gets Its Own Home (SEPARATE)\n- Observations (what Twin sees)\n- Memory (what Twin learns)\n- Routines (what Twin does daily)\n- Collaboration (how human and AI work together)\n\n**Why:** Twin isn't idle. It has daily responsibilities. But it doesn't interrupt human work.\n\n### Layer 3: Continuity Engine (ALWAYS INTEGRATEWISE)\n- Identity (Auth, Org, Teams, Roles)\n- Spine Schema (Canonical truth)\n- Shared Memory (with boundaries)\n- Governance (policies, access)\n\n**Why:** This is the actual moat. This is invisible infrastructure that makes everything work.\n\n---\n\n## Execution (This Month)\n\n### WEEK 1: Deploy\n```\nTODAY (Immediate):\n • Clean experimental FE files (10 min)\n • Deploy existing workbench (15 min)\n • Verify TypeScript clean (5 min)\n • Confirm Customer Zero can access (5 min)\n \nGoal: Restored Human Workbench online.\n```\n\n### WEEK 2: Activate Customer Zero\n```\nCustomer Zero (Nirmal Prince) uses workbench naturally:\n • Mon-Tue: Gmail + Calendar connected\n • Wed: Slack connected\n • Thu: GitHub connected\n • Fri: First feedback session\n \nGoal: Spine has first 50+ entities, 200+ relationships.\n```\n\n### WEEK 3: Evolve Spine Schema\n```\nBased on actual usage patterns:\n • Spine Schema v1.0 documented\n • Duplicate-handling rules defined\n • Memory scopes enforced\n • Governance validated\n \nGoal: Canonical schema ready for scale.\n```\n\n### WEEK 4: AI Builds Its Home\n```\nSeparate from human workbench:\n • AI Workbench environment ready\n • Daily routines scheduler working\n • Memory consolidation operational\n • Human-AI collaboration overlay functional\n \nGoal: Humans and AI working together over shared continuity.\n```\n\n---\n\n## What Doesn't Change\n\n✅ **Backend Contract** (already solid)\n- Auth, Gateway, Intelligence, Knowledge, Connector\n- All verified and operational\n- No changes needed\n\n✅ **Real Customer Zero Infrastructure**\n- Tenant, verification component, Spine client\n- Already wired and working\n- Keep as-is\n\n✅ **Frontend Foundation**\n- Shell, L1 surfaces, L2 overlay, routing\n- All intact and functional\n- Just shift focus\n\n---\n\n## What Changes (Only Where Needed)\n\n| Component | Current | Recovered |\n|-----------|---------|-----------|\n| Primary | AI-first | Human-first |\n| Surfaces | Overlay | Configurable features |\n| AI Role | Autonomous agent | Invisible infrastructure |\n| Memory | Session-only | Persistent + shared |\n| Focus | Infrastructure | Continuity + UX |\n\n---\n\n## Success Metrics\n\n### Deploy Phase ✅\n- TypeScript clean (0 errors)\n- Workbench deployable\n- Customer Zero can log in\n\n### Usage Phase (1 week)\n- Customer Zero uses 30+ min/day\n- 4+ tools connected\n- Context flows naturally\n- No duplicates visible\n\n### Spine Phase (2 weeks)\n- Schema v1.0 documented\n- 150+ entities tracked\n- 500+ relationships indexed\n- Memory boundaries enforced\n\n### AI Phase (3 weeks)\n- AI Workbench operational\n- Daily routines executing\n- Memory consolidation working\n- Human-AI collaboration successful\n\n---\n\n## The Real Moat\n\nNot MCP. Not ADK. Not multi-model routing.\n\n**The moat is:** \n> **Shared continuity between humans and AI, with respect for boundaries, powered by invisible Spine infrastructure.**\n\n- One person works across GitHub, Slack, Gmail, Figma, Notion, HubSpot\n- Context automatically follows them\n- AI Twin always understands the full picture\n- No duplication, no context loss, no friction\n- Continuity is invisible but omnipresent\n\nThat's worth paying for. That's a defensible moat.\n\n---\n\n## Why This Works\n\n1. **Grounded in reality**\n - Existing backend is solid\n - Real Customer Zero infrastructure\n - Frontend foundation works\n\n2. **Addresses actual customer pain**\n - \"Stop Being Human APIs\" = real problem\n - \"One place to work\" = real solution\n - Continuity = real moat\n\n3. **AI naturally fits underneath**\n - AI helps humans work better\n - AI has own environment (not idle)\n - AI powered by continuity engine\n\n4. **Operationally feasible**\n - No rewrite needed\n - Shift focus, not rebuild\n - Use real Customer Zero patterns\n - Scale from there\n\n---\n\n## Call to Action\n\n**This Week:**\n```\n1. Clean files (10 min)\n2. Deploy workbench (15 min)\n3. Verify clean (5 min)\n4. Confirm access (5 min)\n```\n\n**Next:**\n- Customer Zero starts using it\n- Spine evolves from real patterns\n- AI builds separate home\n- System achieves coherence\n\n---\n\n## Timeline\n\n```\nTODAY Cleanup + Deploy\nWEEK 1 Customer Zero Usage\nWEEK 2 Spine Schema Evolution\nWEEK 3 AI Workbench\nWEEK 4 Full Integration\n\nEND RESULT:\nProduct focused.\nHumans at center.\nAI invisible.\nContinuity omnipresent.\nCustomers buying relief, not infrastructure.\n```\n\n---\n\n## Documents Created\n\n1. **INTEGRATEWISE_RECOVERY_PLAN.md** (586 lines)\n - Complete 4-phase recovery plan\n - Architecture diagrams\n - Configuration model\n - Implementation roadmap\n\n2. **UNIVERSAL_CONNECTION_POOL_ARCHITECTURE.md** (500+ lines)\n - Tenant-owned capability pool\n - Multi-consumer pattern\n - Shared connector paradigm\n - Security model\n\n3. **SPINE_CONNECTION_POOL_ARCHITECTURE.md** (400+ lines)\n - Spine as connection broker\n - Indirect tenancy\n - Tool probing protocol\n - Secure execution\n\n4. **PRODUCT_MAPPING_RECOVERY.md** (429 lines)\n - Current → Recovered mapping\n - Configuration architecture\n - Implementation checklist\n - What to do / What not to do\n\n---\n\n## Status\n\n✅ **Recovery Plan**: Complete and coherent\n✅ **Architecture**: Well-defined with multiple perspectives\n✅ **Infrastructure**: Existing and solid\n✅ **Customer**: Ready to use\n✅ **Execution**: Ready to start\n\n**Next Step:** Deploy and activate.\n\n---\n\n**That's it.**\n\nNo more theory.
