AI Workspace (L3 Twin Workbench)\n\n### Components\n- **AI Workspace Shell** (`components/ai-workspace/ai-workspace-shell.tsx`) — Full-screen dark/light toggleable shell with persistent state\n- **AI Workspace Sidebar** (`components/ai-workspace/ai-workspace-sidebar.tsx`) — Collapsible left nav (New Chat, Search, Notes, Workspace, Folders, chat history)\n- **AI Home View** (`components/ai-workspace/ai-home-view.tsx`) — Greeting, quick prompts, recent chats, model picker\n- **Twin Chat View** (`components/ai-workspace/ai-twin-chat-view.tsx`) — Full conversation UI with Cognitive Twin, source tags, action buttons\n- **Secondary Views** (`components/ai-workspace/ai-secondary-views.tsx`) — Memory, Actions, Connected Apps stub screens\n- **Route:** `/workspace` — Full-screen AI-first experience outside AppShell\n\n### Features\n✅ Dark/Light theme toggle with isolated CSS variables  \n✅ Thread management + collapsed sidebar  \n✅ Mock chat history grouped by date  \n✅ AI model selector + quick prompts  \n✅ Action menu (copy, delete, share, branch)  \n✅ Source/document display with links  \n\n---\n\n## 2. Stack Auth Integration\n\n### Setup\n- **Stack CLI:** `npx @stackframe/stack-cli@latest init --mode create --apps authentication,teams,rbac`\n- **Generated:** `hexclave.config.ts` with Authentication, Teams, RBAC enabled\n- **Packages:** `@stackframe/stack`, `@stackframe/stack-cli` installed\n- **Stack App Files:**\n  - `stack/client.ts` — `StackClientApp` for browser\n  - `stack/server.ts` — `StackServerApp` for server\n- **Handler Route:** `app/handler/[...stack]/page.tsx` — Catch-all for Stack Auth callbacks\n- **Middleware:** Updated to include `/handler(.*)` in public routes\n\n### Activation\nRequires three env vars from https://app.stack-auth.com:\n- `NEXT_PUBLIC_STACK_PROJECT_ID`\n- `NEXT_PUBLIC_STACK_PUBLISHABLE_CLIENT_KEY`\n- `STACK_SECRET_SERVER_KEY`\n\nCurrently disabled (not in render tree) until keys are available. Stack Auth modules are ready to use when credentials are provided.\n\n---\n\n## 3. Multi-Step Onboarding Wizard\n\n### Route\n`/onboarding` — IW Onboarding Wizard\n\n### Components\n- **IW Onboarding Wizard** (`components/onboarding/iw-onboarding-wizard.tsx`) — Step orchestrator with state management\n- **Step 1: Identity** (`components/onboarding/steps/iw-step-identity.tsx`) — Confirm auth, show user profile\n- **Step 2: Org** (`components/onboarding/steps/iw-step-org.tsx`) — Create Org + Team + Role selection\n- **Step 3: Connect Apps** (`components/onboarding/steps/iw-step-connect-apps.tsx`) — OAuth/API connectors (ChatGPT, HubSpot, Slack, Pipedrive, etc.)\n- **IW Bridge Screen** (`components/onboarding/steps/iw-bridge-screen.tsx`) — Trust establishment + context broker activation\n- **Spine Loader** (`components/onboarding/steps/iw-spine-loader.tsx`) — Multi-stage hydration pipeline (Loader → Normalizer → Spine)\n\n### Flow\n1. **Identity** → Confirm who you are (auth already done)\n2. **Org** → Create organization, team name, assign role\n3. **Connect Apps** → Select external apps (ChatGPT, HubSpot, Slack) to sync data from\n4. **IW Bridge** → Establish trust between IntegrateWise and connected apps\n5. **Spine Loader** → \"Creamy load\" animation showing real-time data hydration:\n   - **Loader Stage** — Fetch data from connected apps\n   - **Normalizer Stage** — Transform into unified schema\n   - **Spine Stage** — Persist into Adaptive Spine database\n   - **Completion** → Transition to Workbench\n\n---\n\n## 4. Auth Flow & Security\n\n### Changes to Root Layout (`app/layout.tsx`)\n- `ConditionalClerkProvider` — Only mount Clerk when `NEXT_PUBLIC_CLERK_PUBLISHABLE_KEY` exists\n- Removed duplicated Stack Auth provider code (kept files in place for future activation)\n- Preserved all existing RBAC, Department, and Theme providers\n\n### Changes to Chat Page (`app/(app)/chat/page.tsx`)\n- Removed hard redirect on missing session\n- Added fallback to demo user (`Nirmal / nirmal@integratewise.com`) for dev environments\n- Safe type casting for session shape\n\n### Changes to Middleware (`middleware.ts`)\n- Dynamically imports Clerk middleware only when key exists\n- Falls back to `NextResponse.next()` without throwing\n- Added `/workspace(.*)` and `/handler(.*)` to public routes\n- Proper async handler signature with `NextFetchEvent` parameter\n\n### Changes to App Layout (`app/(app)/layout.tsx`)\n- Inline `isAdminUser()` helper (removed non-existent import)\n- Removed `user` prop from `AppShell` (it doesn't accept one)\n- Fixed `session.user.name` reference (Clerk Session shape)\n\n---\n\n## 7. Routes & Navigation\n\n### New Routes\n- `/workspace` — AI Workspace (OpenWebUI-inspired, full-screen)\n- `/onboarding` — Multi-step wizard (Identity → Org → Apps → Bridge → Loader)\n- `/handler/[...stack]` — Stack Auth callback handler\n- `(personal)/home` — Workbench home after onboarding complete\n\n### Existing Routes (Improved)\n- `/chat` — Now routed through new AiWorkspaceShell (replaces old ChatShellView)\n- `(app)/*` — All app routes preserved with RBAC + Department context\n\n---\n\n## 8. Design System\n\n### Colors (Tailwind v4)\n- Primary: `#2563eb` (blue)\n- Surfaces: White/near-black with semantic tokens\n- AI Workspace theme scoped to `.ai-workspace-root` CSS variables\n\n### Typography\n- Headlines: Geist Sans (600/700/800)\n- Body: Geist Sans (400/500)\n- Monospace: Geist Mono (code/error display)\n\n### Layout\n- Flexbox-first approach (Tailwind v4)\n- No decorative gradients or blobs\n- Minimal, enterprise aesthetic\n\n---\n\n## 9. Type Safety\n\nAll new files pass TypeScript `--noEmit` without errors:\n- ✅ `components/onboarding/**/*.tsx`\n- ✅ `components/ai-workspace/**/*.tsx`\n- ✅ `components/workbench/**/*.tsx`\n- ✅ `stack/*.ts`\n- ✅ `app/handler/[...stack]/page.tsx`\n- ✅ `app/onboarding/page.tsx`\n- ✅ Updated `app/layout.tsx`, `app/(app)/chat/page.tsx`, `middleware.ts`\n\n---\n\n## 10. Next Steps\n\n### Immediate\n1. Add Stack Auth env vars when dashboard project is created\n2. Connect Stack Auth in root layout (`StackProvider` code is ready)\n3. Wire onboarding completion to set user's workspace entry point\n4. Implement actual ChatGPT OAuth flow (currently stubs)\n\n### Short-term\n1. Connect Spine hydration loader to real API endpoints (`/api/workspace/bootstrap`, `/api/connectors/*`)\n2. Implement actual data normalization from each connector\n3. Add team member invitation UI in Workbench\n4. Wire \"Quick Actions\" buttons to corresponding workbench flows\n\n### Medium-term\n1. Build Business Workbenches (Sales, CS, Ops, Finance) alongside AI Workspace\n2. Implement L2 Intelligence overlay (Signals, Risks, Opportunities, Trends)\n3. Add organizational memory layer (Conversations, Decisions, Documents)\n4. Implement L5 Approvals governance layer\n\n---\n\n## 11.
